Worked with a company to refocus their efforts on higher margin products. This was done by taking their system data and creating Quad Reports (4 box charts). These charts were done by; Revenue, Units, Cost, Customer and Variable Margin. This allowed them to better understand where to spend their time and funds. They eliminated some products, raised prices on others and combined production runs.

Plant overhaul

Collaborating closely with the Operations Manager and plant personnel, Norman spearheaded an initiative aimed at driving down costs, enhancing productivity, and carving out time for crucial machine maintenance. This endeavor culminated in a sweeping overhaul of the entire plant floor, yielding remarkable outcomes. What once comprised six machines operating across two shifts was transformed into a streamlined setup: two machines running continuously across three shifts, one machine designated for specialized runs, and another reserved for essential maintenance tasks. Additionally, they successfully sold off one machine. The restructuring not only bolstered output capacity and productivity but also delivered substantial cost savings across the board.

IT system implementation

Under Norman's guidance, a team undertook a comprehensive IT system overhaul that yielded significant initial savings of $140 thousand, with an ongoing annual savings of $60 thousand. The project commenced by assembling a diverse group of employees from various departments across the company. During the inaugural meeting, specific members were strategically identified to join the implementation team. These selected individuals then collaborated with colleagues within their respective areas to deconstruct and analyze their workflows comprehensively. Through a meticulous process, unnecessary steps were identified and eliminated, enhancing efficiency. Subsequently, the team meticulously mapped out the revised system flow, addressing any issues that arose along the way. The refined data was seamlessly integrated by the IT software provider, facilitating smooth test runs conducted in sections. Upon obtaining unanimous approval, the new system was seamlessly deployed, obviating the need for dual entry systems. The transition was executed seamlessly, with the old system deactivated on Friday and the new system fully operational by Monday, ensuring minimal disruption to operations.
